Running a retreat after a reorg or layoffs
When a team has been shaken, a retreat can rebuild trust or break it further. Here is how to get it right.

After a reorg or a round of layoffs, the people who stayed are carrying a lot. New managers. New teams. Grief for colleagues who left, and quiet questions about whether they are next.
Bringing everyone together can be exactly the right move. It can also go badly if it looks like nothing happened.
Name what happened.
Do not open with a celebration. Open with honesty. Leadership should say plainly what changed, why, and what it cost. People can handle hard news. What they cannot handle is pretending.
Make room before you make plans.
Strategy sessions land better once people feel heard. Give the first part of the retreat to listening: small group conversations, a guided reflection, time outside. Then move to what comes next.
Keep it modest.
A lavish trip right after cuts sends the wrong message. Choose somewhere beautiful and simple. A drivable destination, good food, and time in nature say we invested in you without saying we wasted money.
Rebuild the connections that broke.
Reorgs scatter working relationships. Pair people across new teams on purpose. Long-table meals, walking conversations and shared work sessions rebuild the trust that makes the new structure actually work.
Give people something to hold on to.
Leave with a clear picture of the next 90 days and who owns what. Uncertainty is what wears people down. Clarity is the kindest thing a leader can offer.
Reconnect is the retreat we designed for exactly this moment: for a company that has been through a lot and needs to know and trust each other again.
